A client messages you on WhatsApp at 8:40 p.m.: "Any openings on Saturday?" The reply goes out the next morning at 11:15. By then they've already booked somewhere else, because that place answered first. The owner never finds out. The chat just ends with an unread "thanks, all set."
I see this all the time at salons, clinics, schools and service companies. It's almost never because the staff is lazy. It's because messages have no owner, no rules and no numbers. Here's how to fix that without expensive software.
Why replies get delayed
- Nobody owns the channel. Everyone sees the messages, and everyone assumes someone else will answer.
- Messages are scattered. Some clients write to the business number, some text their stylist directly, and some use Instagram DMs, which get checked once a day.
- Every reply is written from scratch. Prices, the address, open slots, how to prepare: the same text gets typed dozens of times.
- The owner answers personally. While you're in a meeting or driving, everything waits.
- Nobody knows the real response time. It feels like "we reply fast," but nobody has measured it.
Step 1. Measure where you stand
Open the last 20 conversations with new clients in each channel. For each one, note when the first message came in and when it was answered. Flag messages that arrived in the evening or on weekends, and conversations that went nowhere. In half an hour you'll have an honest picture instead of a feeling.
Another option is to message your business as a client from a number your team doesn't know, at different times of day. That shows you quality as well as speed: did they answer the question, offer a booking, give a price?
Step 2. Give every hour an owner
Split the day: from 9 a.m. to 2 p.m. one person handles messages; from 2 to 8 p.m., someone else does. Not "everyone when they can," but a specific name for every hour. If that person is busy with a client, they know who's covering.
Step 3. Move every channel to business accounts
Clients should be writing to the business, not to your staff's personal phones. One WhatsApp Business number and one Instagram account that everyone who answers can access. If stylists or providers handle clients on their personal WhatsApp, make the switch gradually: new clients go through business channels only.
Step 4. Write templates for your top 10 questions
WhatsApp Business has quick replies, a greeting message and an away message, and Instagram professional accounts have saved replies. Store answers there for the questions you hear most: prices, address, directions, how to book, how to prepare. A template is a starting point, not a robot. Whoever answers adds the name and details but doesn't retype everything.
Step 5. Separate the first reply from the full answer
If you need to check the schedule or work out a price, don't go quiet while you figure it out. Send a short first reply: "Hi Anna! Let me check with the stylist and get back to you by 4 p.m." The client sees they've been heard and will usually wait. Then get back to them by the time you promised.
Step 6. Decide what happens evenings and weekends
There are three honest options: an on-call rotation, an auto-reply with a clear time ("We'll get back to you tomorrow by 10 a.m. You can also book here"), or an AI receptionist that answers simple questions from your information and passes the rest to the team in the morning. Which one makes sense depends on how many messages come in after hours. You'll have seen that in Step 1.
Step 7. Set a standard you can actually keep
Don't promise "we reply within 5 minutes" if you can't keep it every single day. Pick a standard the team can hold, such as "first reply within 30 minutes during business hours," and check it every week against the last 20 conversations. A standard you keep beats an impressive one nobody meets.
What not to do
Don't start by buying new messaging software. If the channel has no owner and no rules, new software just collects the same unanswered messages in a nicer-looking inbox. People and rules first, then the tool.

Find out how you're really answering
It's hard to test your own business: you know the answers and see it from the inside. The LACIFRA website offers a free Mystery Shopper check. At your request, we contact your business as an ordinary client through the channel you choose (WhatsApp, Instagram, email or your website form), time the reply and assess its quality. A short report lands in your inbox.
